The client faced difficulties in manually reconciling a high volume of vendor invoices against purchase orders. Discrepancies between manufacturer charges and actual inventory received were going unnoticed, causing significant revenue leakage.

Inconsistent and Incomplete Product Data

The client sourced products from 35+ furniture artisans and manufacturers, each providing data in their own formats, leading to inconsistent data. Critical details such as wood species, fabric composition, weight capacity, assembly requirements, and care instructions were often missing. This data gap compromised listing quality and increased customer inquiries and returns. Additional data processing (web research, data enrichment, and standardization) was required to maintain a uniform, reliable database for high-quality listings.

Manual Processes Leading to Operational Delays and Errors

The client was operating across multiple sales channels, but without automation. There was no established workflow for real-time inventory synchronization or order processing. Since everything was completely human-driven, we had to establish new processes for streamlined, real-time inventory and order management, without disrupting the existing workflow.

Managing Time-Sensitive Order Fulfilment with Zero Delays

With the client receiving substantial daily orders on their Shopify stores, we were required to process and manage both orders and inventory with speed and accuracy to ensure smooth operations. We were required to work in rotational shifts (morning and evening) to ensure timely order fulfillment without delays.

We deployed a dedicated team of Shopify specialists (including invoice processing experts, SEO specialists, and order fulfilment team) to work on this project. We provided them with initial training on the client’s product line, quality standards, and existing workflows to ensure seamless execution. Our full-scale Shopify store management approach involved:

Product Data Management and Enrichment

We implemented systematic data processing workflows to transform fragmented manufacturer data into accurate, comprehensive Shopify product listings:

  • Developed custom Excel macros to automatically extract and structure product information (SKUs, dimensions, materials, pricing) from diverse sources such as PDF catalogs, suppliers' databases, and Excel sheets.
  • Researched and enriched missing data from reliable web sources such as manufacturers’ websites, supplier catalogs, and other provided websites.
  • Leveraged Shopify's advanced metafield architecture to add extended attributes essential for luxury furniture—including wood grain patterns and artisan details.
  • Handled Shopify bulk product upload for the client’s new range via the Matrixify app with accurate attribute mapping and multi-variant creation. Implemented quality control protocols, verifying all product specifications against at least two authoritative sources (manufacturer website + catalog or specification sheet) to ensure complete accuracy before publishing.

Shopify Listing Management and Optimization

To improve the client’s conversion rates and organic visibility, we audited the existing Shopify listings and optimized them using eCommerce SEO best practices.

  • Conducted comprehensive keyword research to identify high-intent, high-traffic primary and long-tail keywords to optimize Shopify listings (product title, descriptions, image alt texts, and backend search term fields).
  • Optimized existing product descriptions to ensure the key details (benefits, use-cases, care or usage instructions) are covered to answer possible buyer queries for reduced product return rates.
  • Created engaging lifestyle images, infographics, and full-size banners. Also, removed cluttered backgrounds from images, corrected lighting and color inconsistencies, and added shadows and reflections using advanced product photo editing techniques.

Shopify Inventory Management

We established real-time inventory management processes coordinating stock levels across the client's catalog:

  • Received daily inventory report from the client’s vendors. Our team mapped each manufacturer's unique SKU nomenclature and naming conventions to corresponding products in the client's Shopify catalog to create a master database.
  • Implemented automated monitoring flagging low-stock alerts when inventory level falls below defined thresholds, tracking discontinued items and coordinating catalog updates, monitoring custom order production capacity and lead times, and coordinating replenishment schedules with manufacturers based on sales velocity.
  • Flagged discontinued items for archival or removal, and classified the rest of the inventory into four major categories for seamless tracking and order management: In Stock (ships within 2-3 business days), Made to Order (6-14 week production time), Low Stock (limited availability, order soon), Custom Order (special request, contact for quote).

Shopify Order Processing and Return/Refund Management

We developed comprehensive order management workflows, ensuring accuracy throughout the fulfillment cycle:

  • Tracked incoming orders across all channels in real-time with immediate processing protocols. Validated each order against current inventory availability, verified customization selections (fabric codes, finish specifications, dimensional requirements), confirmed pricing accuracy, including customization upcharges, and checked shipping addresses and delivery requirements.
  • Tracked shipments through carrier and freight forwarder portals and shared real-time updates with customers through automated alerts.
  • Handled return authorization requests according to the client's policies, coordinated return shipping and warehouse receipt, and processed refunds or exchanges in Shopify.

Shopify Invoice Processing and Data Validation

To protect revenue loss and ensure accurate processing, we established a multi-level data validation process for all invoices received from manufacturers and vendors:

  • Conducted line-by-line verification of every manufacturer/vendor invoice against original purchase orders.
  • Systematically flagged billing errors, including unauthorized express production or rush charges, incorrect customization upcharges, quantity billing errors, duplicate line items, shipping cost inflations exceeding contracted rates, and unexplained material surcharges or handling fees.
  • Compiled detailed discrepancy reports with supporting evidence and escalated issues to the client, enabling efficient dispute resolution and cost recovery.
